Normalize favorable and adverse measures before combining them

Strong delivery and opens do not erase weaker click depth or paid conversion

Open ratio = 42.0% ÷ 40.0% = 1.050
Click-to-open ratio = 9.5% ÷ 11.0% = 0.864
Unsubscribe ratio = 0.25% ÷ 0.22% = 1.136
Complaint ratio = 0.020% ÷ 0.018% = 1.111

The score combines all seven normalized lanes, but the weakest lane remains visible. That is deliberate: a newsletter can protect sender health while still failing to turn attention into deeper readership or paid demand.

Targets need provenance

  • Document whether rates are unique, total, delivered-based, or cohort-based.
  • Use a trailing median when one issue can be unusually strong or weak.
  • Segment automated opens when privacy protection materially inflates open rate.
  • Keep complaint ceilings strict even when other metrics are strong.
  • Review target weights when the newsletter changes from growth to monetization.
